To make price, volume, conversion, cost, timing, capacity and cash assumptions visible and testable. The result should be an assumptions register linked to the narrative, model and review triggers. Start with the reader and decision; a plan for your own next experiment should not imitate a lender or investor document.
Make the decision explicit
Name who will use the plan and what they must decide. Then connect customer problem, offer, route to market, operating capacity, risks and financial consequences. Label evidence, estimates and editorial judgement separately so a plausible narrative cannot hide an unsupported number.
Use stable IDs for material assumptions. When price, volume, conversion, cost, capacity or timing changes, update the model and every narrative claim that depends on it.
Reconcile the evidence and numbers
Build from units: customers or orders, price, direct cost, acquisition or delivery effort, timing and cash movement. Show the base case and at least one adverse case. A spreadsheet total is not evidence unless its inputs have a source, owner, date and transfer limit.
Who is the plan for, and what must they decide?
Sets the necessary scope and standard of evidence.
Which assumptions materially change the result?
Focuses validation on consequential uncertainty.
Does operating capacity support the sales story?
Tests whether the narrative and model agree.
What evidence would make us continue, reshape or stop?
Turns the plan into a living decision system.
Review the weakest dependency
Identify the assumption that is both uncertain and consequential. Design the cheapest responsible test that could reduce that uncertainty. Update the plan after the result; retain the old version so later reviewers can see what was known when the decision was made.
Official templates and guidance can help with expected headings, but they cannot validate your market, numbers or ability to deliver. Funding requirements vary by reader and institution.
Long enough for the intended reader and decision. A concise internal plan can be useful; a lender or investor may require more evidence and specific financial material.
Visible assumptions, sources, reconciled units, timing, capacity constraints and scenarios—not presentation polish.
After material evidence or assumption changes and at risk-based review dates, not merely because another month has passed.
